Oh neat! QMK seems to be the most appropriate for trackpads. I was thinking of something that could be wireless which afaik QMK doesn't support. And ZMK's support for pointer devices is not great just yet.

This is super cool! Is the firmware flexible enough to support a similar ESP32 based chip? Something like this. That'll then allow you to make the touchpad wireless over BLE and just stick it on any keyboard as long as you have a way to power it.

Can I take you up on that offer? :) I already have a board with a 12 pin fpc connector for the cirque trackpad but I suppose it mainly needs one level of redirection to support the VIK standard?

I haven't steamed milk yet but the steam pressure seems pretty good. And pressure gauge is something I'm going to set up later today, so will report back here with thoughts.

Swapping out the pump should be relatively straightforward. One thing you might consider when buying a new pump is getting the brass version (Ulka EX5) that many have said reduces noise. There's also a higher wattage version (52W instead of 41W) of the same pump that has higher water debit and can give you more flexibility which is the one I got for my machine (Ulka EAX5)
